Commercial Recalibration of a High-Value Port Energy Package
A long-term energy package supporting a major Canadian port upgrade was restructured using independent commercial intelligence. The intervention realigned asset sizing, pricing logic, and contractual assumptions while protecting operational resilience and delivery timelines.
Power Controlled.
The Challenge
A major Port Authority in Canada was delivering a significant infrastructure upgrade supported by a 12.5 MW high-voltage diesel generation and distribution setup.
The arrangement was structured as a fixed, long-term contract designed to prioritise resilience and continuity. Monthly costs for power generation and distribution stood at $340,000, with fuel managed separately by the client. Over the planned 24-month duration, this represented a substantial financial commitment.
While the package provided confidence around uptime, there was limited transparency around how asset sizing, redundancy, and pricing assumptions had been set. The client had little visibility into supplier margin structures or whether deployed capacity accurately reflected real operational demand.
Any inefficiency embedded in the specification or commercial model would be locked in for the duration of the project. The Port Authority needed an independent view that could challenge assumptions without introducing risk, delay, or operational disruption.
Our Approach
Vanta was engaged through Vanta Insite™ to act as an independent commercial intelligence layer across the full power and distribution scope.
The work focused on understanding how demand, specification, and pricing interacted — rather than changing equipment or suppliers. Vanta carried out:
detailed load profiling to establish true operational demand
asset sizing analysis to test redundancy and capacity assumptions
reverse-engineering of supplier pricing and margin structures
review of the distribution configuration against live site requirements
This created a clear, evidence-based picture of where cost had drifted beyond necessity and where assumptions no longer aligned with reality. Vanta then supported the client through a structured renegotiation process, ensuring all proposed changes were technically sound and commercially defensible.
Throughout the process, operational resilience, compliance, and project timelines were protected. No disruption was introduced to live works or programme delivery.
The Impact
The intervention converted a rigid, high-cost energy package into a commercially aligned solution grounded in actual demand.
Vanta identified 28 percent savings across power generation and distribution, reducing monthly costs from $340,000 to $244,800 while maintaining full resilience and compliance.
Key outcomes included:
material P&L savings without operational disruption
improved alignment between deployed assets and real demand
removal of embedded margin inefficiencies
preserved redundancy, compliance, and delivery timelines
The Port Authority now has a clearer understanding of how large-scale energy packages are structured, priced, and governed — strengthening commercial control on current and future programmes.
